What I did
I run clear prework and a defined agenda ahead of time, then facilitate the in-room session itself — the primary event. Executives discuss and decide together, in real time, with the room structured so the conversation converges on actual decisions rather than a list of open questions. A short brief follows the session, giving every participant a clear record of what was decided and what each of them owns next.

These sessions are almost always in-person; a half-day offsite format tends to produce the most decisions, since it removes the day-to-day interruptions a same-building session doesn't.
